Managing Shuttleworth Foundation funding, project by project

Arthur’s fellowship with the Shuttleworth Foundation began 1 September 2011. He has received in total three years of funding which have been used in 17 projects which make up the total Paperight project.

The process is well organised and thoroughly monitored by the Foundation. We submit detailed pitches which are analysed and discussed before being approved. Memorandums of Agreement are created for each pitch and signed by Arthur and the Foundation’s representative. Invoices are submitted against each project and are tracked. At the end of each project, detailed closing reports are done and the remaining funds which have not been spent are returned to the pool.

Funding we have received and allocated to projects so far includes:

Project 1 – Beta

This is the first Paperight project pitched to the Shuttleworth Foundation. The plan for this project was to hire a core team, build and launch a minimum-featured beta site with automated content licencing and acquisition. The project went better than expected and took four months instead of three. A large portion of the funding requested for this project was put back into the pool to use for other projects. Our budget included a senior developer, a content manager, office costs, interns, registrations, and two laptops.

Project 2 – Promotion

The plan for this project was to promote outlets and customers while launching the instant-delivery website. The big goal was to get 100 outlets to register on our website and have 1000 documents purchased within two months. It took over two months to get 100 outlets, some of which were not viable outlets. In the first two months we sold about 100 free documents, and it took ten months to sell 1000 copies. Our budget included three months salaries for an outlet manager, a marketing consultant, a content manager, travelling costs, advertising costs, three computers, office costs and Adobe CS5.5.

Total spend: R489 372

Reasons for the low number of sales:

  • Very few outlets were advertising their Paperight service. Those who did advertise made sales.
  • The concept was very new to outlets.
  • Our marketing did not reach customers.
  • Our catalogue consisted of a small range of material.
  • We had few products to sell which were in demand by customers.
  • There is generally a low interest in the books which we had available on our site to purchase.

Project 3 – Site 1.0

it is always necessary to test your own coding and websites over and above that of the developer testing

This project was for creating the first release of the current paperight.com. We contracted Realm Digital and the project went really well. All objectives were achieved. We learnt that it is always necessary to test your own coding and websites over and above that of the developer testing.

Our budget included complete basic frontend components (landing, registration and profile pages, account-credit topup page, catalogue page, licence purchasing page, manage licences page, manage meta data page) and complete basic backend components (account credit management, user search and language page, doc search and manage page, licence search and manage page, PDF watermarking).

Project 4 – Office

We planned to move to a formal office space and set up the office infrastructure. All objectives were achieved, the team settled in straight away, enjoyed their new working environment and productivity definitely increased. Our budget covered office furniture, rent, stationery, telephone and general office costs.

Project 5 – Team 2.0

We wanted to extend two existing contracts, create two new positions based on new needs and priorities, and allow us to bring in more interns. We first extended our contract positions: Our Chief Operating Officer (Tarryn Ann Anderson) and our Creative Director (Nick Mulgrew). Then we added new positions: Our Financial Manager (Dezre Little), and our Business Development Manager (Yazeed Peters). For our interns we found: Philippa Dewey as our Content Manager, Oscar Masinyana our Reading Communities Manager, and Marie-Louse Rouget our Marketing Coordinator. The team worked really well together and all were amazing team members. Our budget included three months salaries and three new laptops.

We learnt that

  • Our excellent team were the result of carefully selecting young purpose driven people
  • and a supportive environment.
  • Managing a team is an ongoing learning process. Arthur found giving each team member their own simple functional authority, and clear reporting lines helped to create ‘job coach’ relationships rather than task-based managerial relationships.
  • The process of including the team in the employment selection process meant that a team was created who bought into their team members success, built strong and loyal relationships where everyone is naturally interested in assisting their colleagues in both their career and personal development.
  • It helped a great deal that all team members valued each other as experts in their own area of work, and therefore saw each other as equals and relied on each others strengths wherever possible.

Project 6 – 6A and B Software phase 2.1 and 2.2

This project was originally written in three parts and then added together to make up what was finally Phase 2.1 and 2.2. As with most development projects, it turned out that more development was needed as Paperight progressed. Overall this project went very well, thanks to good preparation on our side and great professionalism by Realm Digital. The work included building 3rd party product integration and product ownership functionality.

Project 7 – Live magazine

Here we collaborated with Live Magazine, placing a full-page advert in their magazine. The full-page ad featured a story-like cartoon highlighting our Let’s Talk About Varsity and Project H (a graphic novel) . The piece was well executed but there was no discernible increase in sales.

Our team is established and we started focussing on scaling our reach. This project created a year long foundation of infrastructure. We created our Paperight targets and goals to achieve over the next year.

We sent Tarryn to the Frankfurt Book Fair to develop contacts and build relationships with international publishers. Great relationships were created and additional publishers signed up as a result.

Lessons learned from Now What?

now-what_together-we-pass-paperight_cover_low-res_20130228One of our better-sounding early marketing ideas was to break into the Unisa market – and thus get Unisa’s attention – by creating a book that would appeal to students struggling with Unisa’s bureaucracy and merciless stinginess. In early 2013, we teamed up with Together We Pass, a Unisa-specific study-aid service, to produce the book.

I wasn’t directly involved with the commissioning process of content, etc., but I did design the book and headed the marketing for it. Although the experience of designing the book was something I really needed to further my skills, and appreciated it as such, the editing and layout phases were both quite frustrating. This was chiefly because the content I had to work with was changed at inopportune times. The result was a product that, although I thought was useful and could potentially sell very well, I didn’t completely feel great about. In the end it didn’t sell fantastically, for a number of reasons:

  1. Together We Pass gave away the book for free to all of their subscribers, in other words, the few thousand people most likely to buy the book. Even though we thought we might potentially get exposure from this move, it was not a beneficial decision for Paperight in the slightest, especially as we took the bulk of production costs. A lesson we learned could be, in other words: never try to sell something that someone else is giving away for free.
  2. The cover and the messaging for the book weren’t as strong as they could have been, probably because we were trying to be nice to Unisa, in the hope that they would more readily partner with us. It probably should have been more provocative – in retrospect we did a lot of things with kid gloves when we really should have tried to grab people’s attention by any means necessary.

All in all, Now What? was an interesting experiment and an amazing learning experience, but a very frustrating selling experience. The book ate up way too much of my time that I should have been spending on marketing Paperight books to university students.

More progress, and a letter from Parliament

In February 2013 the team published a great little book called Now what? A guide to studying with Unisa. Here’s our blog post about it.  We also produced a printable Paperight catalogue.

While the team was hard at work, I travelled to New York for the O’Reilly Tools of Change conference, where we won the Startup Showcase, and I gave a talk on ‘Disruptive Innovations in Emerging Markets: Mxit [book projects including Yoza], Siyavula, Paperight and Worldreader’, along with Michael Smith of Worldreader. (This was covered nicely by PaidContent.)

I also gave a talk in Jan at TEDxAIMS in Jan called ‘Tech spreads slowly.’ Here’s the video and text.

I reproduced that as a post on the Mail & Guardian’s Thought Leader blog.

(1) notes that Paperight, a Cape Town based print-on-demand company received the O’Reilly Tools of Change Start-Up Showcase’s award for Most Entrepreneurial Publishing Start-Up in New York City on 14 February 2013;
(2) further notes that Paperight, a company funded by the Shuttleworth Foundation, received this award for its ingenious solution to widespread book shortages in the developing world through a service that allows photocopy shops to legally print books, consisting of more than 200 registered independent outlets in South Africa;
(3) recognises that Paperight was one of 10 finalists, the only company nominated outside the United States of America and Europe and the first ever to come from South Africa;
(4) acknowledges the difficulty that millions in South Africa face in
accessing published works;
(5) further acknowledges the importance of making published works
easily accessible to millions of people throughout Africa; and
(6) congratulates Paperight and encourages publishers to register with Paperight in making their works accessible to all. Agreed to.

Our roadmap for the next 3 months

Next up:

  • Promotional campaigns around the Paperight Young Writers Anthology, the Now What? UNISA guide, and planning promotional campaigns around healthcare and young-adult titles.
  • Boost content team to clear the backlog of books we have, including over 150 student guides for distance-learning university College Campus.
  • Complete negotiations with two major US publishers (O’Reilly, Harlequin) that have been ongoing for a long time.
  • Aim to sign MOU (or similar) with Postnet.
  • Last phase (Phase 3) of software feature development, including A5 printing, high-res covers, and VAT support.

We’re on track with our early-stage financial targets.

 

Updates to Content Master and Helpsite (and launch of Now What?)

now-what_together-we-pass-paperight_cover_low-res_20130228Once we’d received student feedback on Now What?, Nick began the process of editing and typesetting the book. We paid Paul Carter for his writing work, and made some last minute updates of our own. By the end of the month, we’d finalised the design of the book, uploaded it to Paperight, and launched it on the Together We Pass network.

Throughout this process we continued to work with Mampoer to get high-res covers for their titles, as well as with publishers, like PUO, P-Ridge Press, College Campus, and Hesperian, following their registration. I created a mock-up for Future Managers to show them what their books would look like in Paperight’s format. We met with Dylan Wray of Shikaya about finding a way to work together (we greatly admire the work that they’re doing, but couldn’t find a shared purpose in our current contexts) with Nelleke of NB Publishers to catch her up on progress with Paperight, and signed a contract with New Africa Books.

Plans for London Book Fair were well under way. We continued to work alongside PASA to get sponsorship for Oscar to join me at the fair, and I began researching attendees and sending out meeting requests.

We had previously been working with offline spreadsheets, but found the updating and version control to have become difficult to manage with a growing team. A Google Spreadsheet provided more piece of mind that the sheet was current, and there was less opportunity for confusion.

Philippa began working on the first draft of the new helpsite pages, and then we later went on to edit, upload and add screenshots to these posts. Pricing revisions

We kicked January off by updating all the pricing on the Paperight site. One of our major pivots from the previous year was our decision to charge a license fee/service fee for all documents, and to have no free material available on the site (excepting, of course, those Creative Commons titles with a Non-commercial license).  This included charging a nominal amount for all Paperight editions and matric past papers.

Initially, we had imagined the free content as a draw card, that would result in people also purchasing paid content. We found that while the former was true,  the conversion was not happening. We speculated that consumers found the draw-card content valuable in itself, and that they would be willing to pay for it.

The balance between paid and free content on the site was skewed heavily in favour of free, and given that this content accounted for the majority of license purchases and downloads, we needed to ensure that we were making enough money to reach sustainability. We met with HMPG about medical journals, and continued our follow ups with Jacana and other publishers with strong African Literature lists. One of the latter included PanMacmillan/Macmillan, who we’d only recently contacted.  We also began contract negotiations with Pearson, a process which would later lead to the revision of our standard contract for all rightsholders.

The month also included a lot of prep work, with continued work on Mampoer shorts, GetSmarter, and csv and document uploading — we had a bit of a backlog at this stage given all the prep work done by our freelancers (Caitlin and Craig).

Other work included my proofreading of the Paperight catalogue, organising with PASA for attending the London Book Fair, and overseeing authorship of Now What? By this stage its author Paul had drawn together a final draft and we’d sent it to nine Together We Pass affiliated students for feedback.

Printing challenges and the state of content come December 2012

The high cost of colour printing was a constant challenge for us, especially when it came to children’s books, which were the primary priority for an organisation like The Shine Centre. Additionally, The Shine Centre needed us to get the price of each book under R35.00, which was easy when it came to monochrome printing, but very difficult in the case of colour.

Throughout December I continued communication with OUP about the potential for making their African literature list available on Paperight (a project that Oscar spearheaded), as well as following up with other publishers. We also sent printed product samples to The Shine Centre, a literacy organisation which we really like, and wanted to find a way to work with. Additionally, The Shine Centre needed us to get the price of each book under R35.00, which was easy when it came to monochrome printing, but very difficult in the case of colour. We’re still working on this in 2014, and are hopeful that machines like the RISO ComColour will make a difference in this space.

I facilitated the first Random House Struik file transfer and upload, and we experimented with a targeted RHS marketing campaign in select outlets. We learnt from the latter that many outlets don’t put posters up even when you’ve sent them the marketing materials, and need to be constantly reminded and chased. Once they had all put up the posters in stores (which took several weeks), we did not see great sales numbers. What we found was that the most productive way to generate sales early on is through organised bulk sales and school sponsorship deals, and not necessarily via more passive advertising.

now-what_together-we-pass-paperight_cover_low-res_20130228Another of our proposed content creation projects was Now What?, a guide for students who were studying through UNISA. We teamed up with Together We Pass to produce the booklet, with the understanding that we would manage the project management and costs, and in turn they would advertise the booklet and help to distribute it to their affiliated UNISA students. For us, the project was about showing UNISA that Paperight could be a useful mechanism for UNISA students. We began by having a general hacking session to decide on the outline and general structure, and then I drew all of this together into a detailed brief and content outline.

At the end of 2012, given the launch of Paperight 1.0 and that the content catalogue had to be rebuilt almost from scratch, I did an analysis of the listed content that we had put on Paperight since May. This had also shifted from primarily Creative Commons licensed and public domain works (on Paperight 0.5), to include titles from a total of 36 publishers who had since registered. We continued to have a large base of CC-licensed and public domain material, but this has been supplemented by contemporary African and South African fiction, academic work, study-guides, and teachers resources.

The graph below roughly illustrates, based on year of publication, the composition of the Paperight catalogue in comparison to that of the database in February 2012. It illustrates that we grew our proportion of contemporary, licensed titles. The drop in public domain titles here, is a result of the fact that some of our earlier public domain texts have not yet been processed for upload on Paperight 1.0.

Since February we had nearly doubled our acquired content, and had increased the amount of documents that have been processed for automatic download tenfold. As of December 20th, there were 1146 processed documents listed on the site, with 771 documents awaiting processing.

The following data visualisations provide an overview of the percentage of books per genre. The second and third charts show the composition of sub-genres within two of the primary genres of ‘fiction’ and ‘non-fiction’.

These titles encompass a wide range of themes in the social sciences, both of an academic and general nature. These include books on politics (political parties and parliamentary politics), history, civil society and  mass media. There is a also a strong collection of African biographies and memoirs, African poetry and plays, African literary criticism and a broad collection of books on conservation and environmental issues. There is also an incredible collection of books on higher education, especially in Africa. Some of the books in our collection (especially books on African philosophy, the biographies and seminal works by past and contemporary African intellectuals) are not as easily available anywhere else in South Africa as they are on Paperight.  There are also books on cellphone culture in Africa,  African popular culture, books on gender and a wide-range of popular and literary fiction.
